- Existing processes are copied into the new system without questioning them

Stage 1: Prepare the Project
- Define measurable goals. For example: close the month faster, get real-time stock visibility across branches, or remove duplicate data entry between sales and accounts.
- Appoint an executive sponsor who can make final decisions and resolve conflicts between departments.
- Assemble a core team with a project manager and a key user from each department: finance, operations, sales, purchasing, HR, and IT.
- Set the scope for phase one. Decide which modules, entities, and locations go live first, and what waits for later phases.
- Agree a realistic timeline with milestones for design, configuration, data migration, testing, training, and go-live.
- Set a budget with contingency covering licences, implementation, integrations, data work, training, and post-launch support.
- Choose the ERP and implementation partner based on fit to your industry and processes, not on feature lists alone.
Stage 2: Map and Improve Your Processes
- Document current workflows such as order-to-cash, procure-to-pay, inventory, and month-end close.
- Identify pain points like approval bottlenecks, manual re-entry, and reports built in spreadsheets.
- Design the future processes and use the ERP's standard workflows wherever they work well enough.
- Run a fit-gap analysis. List where the standard system doesn't meet a genuine requirement.
- Challenge every gap. Ask whether the business can adapt the process before paying to customize the software.
- Define reports and dashboards each role needs from day one.

Stage 3: Configure, Customize, and Integrate

- Build agreed customizations with clear specifications and acceptance criteria.
- Map every integration with e-commerce stores, payment gateways, banks, payroll, CRM, logistics providers, and legacy systems.
- Decide the direction and frequency of each data flow, and which system is the source of truth for each record.
- Build integrations with error handling, retries, and logging, so failures are visible rather than silent.
- Keep configuration documented so it can be maintained after the project team moves on.

- Map legacy fields to the new ERP structure.
- Run trial migrations into a test environment, at least twice.
- Reconcile the results. Check that balances, stock quantities, and open orders match the old system.
- Plan the final migration and the cutoff for transactions in the old system.
Stage 5: Test and Train

- End-to-end process testing of complete flows, from a sales order through delivery, invoice, and payment
- Integration testing with real data volumes
- User acceptance testing by key users, with written sign-off
- Role-based training, where each team learns the tasks they'll actually perform

Training is where adoption is won or lost. People who feel prepared use the system properly; people who don't fall back on spreadsheets.
Stage 6: Go Live and Improve
- Run a go-live readiness review covering test sign-offs, data reconciliation, training completion, and support readiness.
- Choose a cutover date away from peak periods such as month-end or seasonal sales.
- Prepare a rollback or contingency plan with a named decision-maker.
- Provide hands-on support during the first weeks, from the implementation team and super-users.
- Track issues in one log with owners and priorities.
- Review goals after a few months against the measures set in Stage 1.
- Plan the next phase of modules, automation, and reporting improvements.
